Leadership Framework

OSV Leadership Theory

Oriented | Safe | Valued

A human-centered leadership framework built around three conditions people need in order to follow well: they need to know where we are going, feel safe enough to speak, and feel valued enough to know we will listen.

People need to know where we are going, tell us what they see, and believe we will listen.

OSV is an integrated way to think about leadership clarity, employee voice, trust, and human worth.

The core idea

Create the conditions to follow well.

Leadership is not simply getting people to comply — it is creating the conditions in which people can understand the mission, contribute honestly, and know their contribution matters.

The three conditions

Direction, candor, and human worth.

OSV gives leaders a practical language for the conditions that make honest contribution and meaningful alignment possible.

01ORIENTED

Clarity Before Commitment

People understand the destination, the purpose of the work, their role in it, and the next meaningful step.

People cannot meaningfully align themselves with a direction they do not understand.

Three levels of clarity

Vision
Where are we going?
Mission
What are we doing now to move there?
Milestones
What is the next observable step?
02SAFE

Candor Before Correction

People believe they can raise concerns, ask questions, admit mistakes, and respectfully disagree without humiliation or retaliation.

Safety does not mean comfort or lowered standards. It means people can bring reality into the room without unnecessary interpersonal fear.

03VALUED

Worth Before Productivity

People know their presence, perspective, effort, and contribution matter.

Human worth precedes productivity. People are never merely resources to be optimized.

Boundaries matter

What OSV is not.

01

OSV is not a claim that employees should determine every decision.

02

OSV is not an argument against hierarchy.

03

OSV is not a promise that work will always feel comfortable.

04

OSV is not a substitute for accountability.

05

OSV is not a clinical mental-health treatment model.

Practical OSV behaviors

Make the framework visible.

The theory becomes useful when people can feel it in the ordinary ways leaders communicate, respond, listen, and give credit.

To Orient

  • Repeat the destination
  • Explain why decisions matter
  • Connect individual work to mission
  • Clarify priorities
  • Define the next milestone

To Create Safety

  • Invite dissent
  • Admit mistakes
  • Ask what you may be missing
  • Respond to bad news without attacking the messenger
  • Distinguish disagreement from disloyalty

To Value

  • Acknowledge contributions specifically
  • Make people's work visible
  • Ask for input and act on it
  • Ensure people are seen, not just used

A question for leaders

“If I independently asked five people on your team where you are going and what matters most right now, would I hear essentially the same answer?”
